Retail and consumer goods

How retailers and consumer goods companies use Microsoft technology: one collaboration base before Copilot, agents for store associates on Microsoft Foundry, governed data with Fabric and Purview, and PCI DSS duties that stay with the merchant.

The problem

Store associates have to sell, check stock and answer product questions in the same moment. At Chow Tai Fook, frontline staff moved between separate systems for inventory, pricing rules, live gold prices and compliance manuals, and any delay could break a customer's buying momentum.

Head offices and consumer goods makers struggle with tool sprawl. PepsiCo, with more than 320,000 employees, ran a fragmented set of overlapping collaboration and productivity tools that slowed work and limited how far it could use AI.

Retail also handles payment card data at scale, so any AI or data platform that touches checkout, loyalty or customer service sits inside PCI DSS scoping decisions.123

The approach

Microsoft describes Microsoft for Retail as retail-specific configurations, connectors and applications plus a partner ecosystem, organized around shopper experience, merchandising operations, supply chain agility and the retail workforce. Scenarios include AI shopping assistants, demand forecasting, price and promotion optimization, inventory planning and AI-enabled customer service, using Microsoft Fabric, Dynamics 365 Supply Chain Management, Customer Service and Customer Insights, Copilot Studio, Microsoft Foundry and Microsoft 365 Copilot. Retail is not among the Microsoft Industry Solutions listed on the Learn industry hub, unlike healthcare or manufacturing.

The two documented customers took different first steps. PepsiCo standardized on Microsoft Teams and Microsoft 365, moved 3,300 video conference rooms to Teams Rooms and then deployed Microsoft 365 Copilot; its Copilot program lead reports 90 to 95 percent daily active use. Chow Tai Fook standardized on Microsoft 365 E5, used Microsoft Purview to see sensitive data flows and shadow AI use, then built AI Fook, more than 400 customized agents on Microsoft Foundry delivered to associates through Teams.

Smaller retailers rarely need custom agents: a commerce platform's built-in recommendations, a POS with stock lookup and an off-the-shelf service bot cover many needs. Custom agents make sense when product knowledge is complex and brand-specific, as with craft jewelry, or when one conversation must query several back-end systems.1245

Technologies and their roles

  • Microsoft Teams2

    Single collaboration base

PepsiCo standardized on Teams and moved 3,300 conference rooms to Teams Rooms before scaling Copilot.

  • Microsoft 365 Copilot2

    Assistant for office staff

PepsiCo deployed it on top of its unified Microsoft 365 platform (the app is now named Microsoft Copilot).

  • Microsoft Foundry1

    Associate agents

Chow Tai Fook built its AI Fook agent ecosystem on Microsoft Foundry.

  • Microsoft Purview1

    Data and shadow AI governance

Chow Tai Fook uses Purview to protect its data estate and see sensitive data flows and shadow AI use.

  • Microsoft Fabric4

    Retail data foundation

Named on Microsoft's retail page for forecasting, inventory and customer insight scenarios.

  • Microsoft Dynamics 3654

    Supply chain and service

Dynamics 365 Supply Chain Management, Customer Service and Customer Insights are named on Microsoft's retail page.

What you need first1

  • One collaboration and identity platform in place before adding Copilot
  • Sensitivity labels and a policy for unsanctioned AI tools
  • Clean product, price and stock data that agents can query in real time
  • A PCI DSS scope map showing which systems touch cardholder data
  • Store managers involved in designing associate agents

Risks and how to reduce them

PCI DSS scope creep3
Microsoft states that its PCI DSS attestation does not make customer-built services compliant; keep agents and analytics away from cardholder data or include them in your own assessment.
Quoting ceiling figures as typical1
Chow Tai Fook's sales conversion gain is given as up to 57 percent with no baseline or period; do not use it as a planning number.
Shadow AI and data leakage1
Gain visibility of sensitive data flows and unsanctioned AI use before rollout, as Chow Tai Fook did with Purview.
Rolling out Copilot on fragmented tools2
PepsiCo consolidated collaboration tools first; retailers running several suites may need that groundwork before Copilot pays off.
